How do I sell when I'm the only one who can close?

Write down your last twenty deals, won and lost — the pattern in that list is already your sales process, you just haven't documented it. Record yourself selling, build the script from your own words, then hire one seller and give them the small deals while you keep the top of the market. When their numbers approach yours, the motion is real.

Where they came from, who signed, what they were replacing, how long it took. You don't need a methodology; you need to notice what you already do.

300 buyers

Named, specific, matching your bar

Names, not segments. If you can't find 300 who fit, the bar is drawn around your favourite customers rather than around a market, and no hire will fix that.

Run to exhaustion before adding a second

Founders stall by running five channels badly instead of one until it either works or is proven dead. Dead is a result. Half-run is not.

Tracked weekly, and only three

New qualified conversations, close rate, average deal value. Everything else is decoration until those three move.

What changed in the last year

  • Cold outbound at volume stopped working, because buyers now receive hundreds of machine-written messages a week and have learned to delete them on sight. Specificity is the only thing that still gets read.
  • Research that used to take a rep an hour takes four minutes, which means there is no excuse left for a generic first message — and the gap between the founders who exploit that and the ones who automate more volume is widening.
  • Buyers arrive further along. They've already asked a model to compare you to your competitors and have a position before the first call. The first meeting is now a correction, not an introduction.

What most founders get wrong

  • “I'll hire a VP of Sales to figure it out.”

    A VP builds a machine from a proven motion. If nothing is proven, you've hired an expensive person to discover what you already know but haven't written down — and they'll leave in nine months.

  • “My sales work because of my relationships.”

    Partly. Record three calls and you'll find a repeatable structure underneath the relationship: the same questions, the same order, the same objection, the same line that turns it.

  • “We need more leads.”

    Usually you need a tighter bar. Founders with a leads problem and a 20% close rate almost always have a qualification problem wearing a costume.

When I'd tell you the opposite

  • Your deals are genuinely enormous and rare — a handful a year at seven figures. Then founder-led selling isn't a phase to exit, it's the model, and you hire support rather than sellers.
  • You're pre-product-market-fit. Don't hire a seller; the calls are research and outsourcing them outsources the learning.
  • Your buyer only trusts a founder — regulated, technical, or founder-to-founder sales. Then the answer is fewer, bigger deals rather than a second closer.

Expect first closes inside 90 days on small deals and something approaching your close rate by month six. If month six looks like month two, it's the process.
How do I ask for referrals without it being awkward?
Ask at the moment of praise, not at renewal. The second a customer says something nice, that's the ask — it works because it's true right then.
